An Answer Engine Optimization (AEO) reporting template combines search-engine visibility and AI-channel visibility into one dashboard with two scoreboards. Why Two Scoreboards
Most marketing dashboards built before 2024 collapse organic visibility into a single set of KPIs: keyword count, impressions, clicks, conversion rate, organic-attributed revenue. Those metrics describe the search-engine surface. They do not describe AI channels. A brand can be cited in 35% of relevant ChatGPT prompts and have that fact appear nowhere on a traditional SEO dashboard. A brand can lose head-term Google rankings while gaining AI citation share — net zero in dashboard reporting that ignores the AI side.
The two-scoreboard model addresses this by reporting both surfaces separately within one view. The CMO sees the search scoreboard and the AI scoreboard side by side. Trade-offs become visible: if the brand's Google clicks fell 10% but AI referral traffic rose 25%, the dashboard shows that pattern instead of hiding it inside a unified "organic" total.
Three principles drive the design.
One view, two scoreboards. The dashboard has a single landing page. The landing page shows both scoreboards. Drill-downs into search-specific or AI-specific detail live one click away. Leadership does not navigate between dashboards; the team does.
Comparable cadence. Both scoreboards refresh on the same schedule (typically weekly for trend lines, monthly for executive review). The cadence prevents the most common reporting failure: the SEO data is current and the AI data is two months stale because the team hasn't pulled it.
Surface-specific KPIs, shared revenue layer. Each scoreboard has its own primary metrics. Both scoreboards roll up to a shared revenue layer that attributes conversions to either surface. The revenue layer is the bridge — leadership sees how dollars are being earned across both surfaces in one place, even though the leading indicators differ.
Data Sources
Five primary data sources feed the AEO dashboard. Each handles a specific slice of the picture.
Google Search Console (GSC). Source of truth for Google search-side data. Pulls keyword count, impressions, clicks, click-through rate, average position, and SERP feature presence (Featured Snippets, AI Overviews). GSC has a 16-month historical window and supports Looker Studio integration natively.
Bing Webmaster Tools. Source of truth for Bing search-side data. Lower priority than GSC for most U.S. brands but increasingly important because Bing now powers Microsoft Copilot's generative answers — a Bing visibility lift compounds into Copilot citation eligibility.
Ahrefs or Semrush (or equivalent SEO platform). Source of truth for keyword tracking and competitive analysis. The SEO platform provides position-tracking for the priority keyword set, competitor benchmarking, backlink monitoring, and SERP feature attribution. Ahrefs Brand Radar also provides AI mention tracking, which can replace or supplement a dedicated AI visibility platform.
AI visibility tracking platform. Source of truth for AI citation data. Otterly.ai, Profound, Bluetick, and a small number of other tools track LLM responses across ChatGPT, Claude, Perplexity, Gemini, and Copilot — recording when the brand is cited, in what context, and against which competitors. The platform handles prompt sets (a defined list of priority queries the team monitors weekly), citation logs, and share-of-voice calculations. Each platform has different prompt-volume and engine-coverage characteristics; pick based on the engines that matter most for the brand's category.
Analytics platform (Google Analytics 4 or equivalent). Source of truth for traffic, conversions, and revenue attribution. GA4 reports organic traffic by source, AI referral traffic where the referrer header identifies the engine (Perplexity sends one, ChatGPT sometimes does, Gemini does for some interactions), and conversions tagged by attribution model.
Two optional data sources extend the dashboard for brands operating at higher AEO maturity stages.
Server-side tagging logs. When AI bot traffic and AI referral attribution need higher fidelity than GA4 provides, server-side tagging captures referrer headers, bot user agents, and session metadata at the server level. The dashboard can pull AI bot crawl frequency directly from server logs.
CRM or revenue platform (HubSpot, Salesforce, etc.). When the brand attributes lead-to-revenue beyond what analytics shows, the CRM provides the revenue layer that closes the loop on the two scoreboards.
Executive Summary View
The dashboard's first page is the executive summary. It loads in under three seconds, fits on a single screen at 1080p resolution, and answers four questions a CMO asks at the start of every monthly review.
1. Are we more visible than last month? Two side-by-side scorecards. Search-side: total keyword count, month-over-month delta, % change. AI-side: total citation count, month-over-month delta, % change. Color-coded green for positive deltas, red for negative.
2. Are we earning revenue from organic visibility? A single revenue card showing total organic-attributed revenue this month, broken into two segments: search-attributed and AI-attributed. The split makes the surface contribution legible without forcing leadership to read two separate revenue dashboards.
3. Where is the program ahead, and where is it behind? A 4-tile diagnostic grid. Tile 1: search-side wins (top 3 keywords gaining position this month). Tile 2: search-side losses (top 3 keywords losing position). Tile 3: AI-side wins (top 3 prompt clusters gaining citation share). Tile 4: AI-side losses (top 3 prompt clusters losing citation share). The grid forces honest reporting — the dashboard shows what's regressing alongside what's growing.
4. What's coming next? A small "in-flight" card listing the 3–5 active workstreams (e.g., "Pillar guide #3 launching next week," "Authority outreach wave 2 in Tier 1 publications," "FAQ schema sweep on remaining 22 pages"). The card converts the dashboard from a backward-looking artifact into an operating tool.
Search Scoreboard
The search scoreboard occupies the second page of the dashboard and contains nine primary KPIs.

The scoreboard supports four drill-down views accessible via tabs: keyword performance (full priority list with current position, MoM delta, intent tag, surface tag), SERP feature breakdown (per-feature presence and trend over 12 months), top-performing pages (clicks and conversions by URL), and competitive ranking gap (priority keywords where competitors rank but the brand does not).
AI Scoreboard
The AI scoreboard occupies the third page and contains eight primary KPIs. The metric set diverges from the search scoreboard because LLM-driven citation behavior is a different phenomenon from SERP ranking.

Drill-down views: prompt cluster performance (citation rates per cluster with competitive breakdown), engine-by-engine citation context (snippets of how the brand is being mentioned in each engine), AI Overview presence map (queries with AIOs and brand inclusion status), and AI referral traffic by source (ChatGPT, Perplexity, Gemini, Copilot, Claude — sessions, conversions, revenue).
Drill-Down Views
Beyond the executive summary and the two scoreboards, the dashboard includes five drill-down sections team members use for tactical decision-making.
1. Keyword Planner Dashboard. The full priority keyword set in tabular form, with surface tags, intent tags, current position on Google, current AI citation status, and MoM trend on both. This is the daily operating view for the AEO team — every priority query lives here with its full visibility profile.
2. Content Performance. Page-by-page view: URL, primary keyword, current position, monthly clicks, monthly impressions, AI citations earned, schema presence (Article, FAQPage, Product, BreadcrumbList), last-modified date, content tier (pillar, cluster, supporting). Team uses this to identify content refresh candidates and to find pages that are ranking but not earning AI citations (or vice versa).
3. Authority Profile. Backlinks by domain rating, editorial mentions by publication, author citations, and Knowledge Panel completeness. The view supports the digital PR team's outreach prioritization and shows which placements are producing both backlink and citation value.
4. Technical Health. Core Web Vitals trend, crawl error count by type, schema validation status, robots.txt rule audit (per AI bot), llms.txt last-modified date, and rendering issue log. The view surfaces technical regressions before they affect visibility.
5. Competitor Benchmark. Same KPIs as the executive summary, but for the top 3–5 competitors in the brand's category. Lets the brand see where it's gaining or losing share against named competitors.
Build Sequence
A two-to-three-week first-time build follows a defined sequence. Hand the executive summary to leadership for the first scheduled review.
Subsequent dashboard builds (for additional clients or new scopes) typically take 1–2 days because the connector configurations and view templates can be cloned.
Common Build Mistakes
Across hundreds of AEO dashboard builds, six mistakes reappear consistently.
1. Combining KPIs across surfaces. The temptation to show "total visibility score" by averaging keyword count and citation count produces a number that's mathematically meaningless. Resist. Show both, separately, in one view.
2. Skipping the AI side because the data is harder. AI citation data requires a tracking platform that costs $200–$2,000 monthly. Skipping it because the data plumbing is harder than GSC produces a dashboard that's incomplete by design. The AI scoreboard is the differentiating value of an AEO dashboard — building only the search side reverts to a 2020-era SEO dashboard.
3. Pulling data on different cadences. Search data refreshes daily; AI data lags by a week or more if pulled manually. The lag breaks executive review because the two scoreboards report on different time windows. Mitigate by automating the AI platform export to a daily or twice-weekly cadence.
4. Hiding regressions. Dashboards that show only positive deltas lose credibility with leadership. Show what's down alongside what's up. Honest reporting builds trust; selective reporting kills programs.
5. Over-engineering the drill-downs. Twenty drill-down views look impressive in the build deck and never get used. Ship five drill-downs the team actually opens weekly; add more only when a team member specifically requests one.
6. Failing to update the priority keyword set. The dashboard's keyword and prompt clusters reflect the priorities defined at program kickoff. As the brand evolves, the priorities shift. A dashboard reporting against last year's keyword set produces irrelevant insight. Refresh the priority set quarterly.
Client Walkthrough Pattern
The dashboard is most useful in a structured monthly walkthrough with the client. The 30-minute walkthrough follows the same flow every month.
- Executive summary (5 minutes). Walk through the four cards: visibility delta, revenue delta, wins/losses grid, in-flight workstreams.
- Search scoreboard highlights (8 minutes). Cover the biggest movers — keywords that gained, keywords that lost, SERP features earned or lost. Tie movers to specific work shipped (or not shipped) in the previous month.
- AI scoreboard highlights (8 minutes). Cover citation share movement by prompt cluster, AI Overview presence changes, and engine-by-engine breakdown. Show specific citation snippets so the client sees their content in AI responses.
- What's next (5 minutes). Preview the workstreams shipping in the next month and the expected dashboard impact.
- Open questions and decisions (4 minutes). Surface any decisions the client needs to make: budget reallocation between surfaces, content direction, authority targets, etc.
